Whether or not it was nailed to the door, the decision was about whether hundreds of Wittenberg residents would see it; the real event happened after the printing press took over: by the end of the year, printers in Nuremberg, Leipzig, and Basel were already reprinting it; the following year, a German translation appeared. Contemporary people claimed it "spread throughout Germany in fourteen days"—even halved, this was the first time an idea spread faster than a horse in European history.

Luther's brilliance did not lie in being chosen by the printing press but in being the first author to understand the character of the machine. Every action he took afterward was tailored to the medium: writing in German, not Latin—readers went from a few thousand theologians to hundreds of thousands of literate citizens; writing eight-page pamphlets, not large books—cheap, fast to print, easy to hide, and able to travel far; publishing at a rate of one booklet a week—conquering not the bookshelf but the conversation; asking painter Lucas Cranach to design the title page and woodcuts—people who could not read could still recognize his face. The more general a technology is, the harder it is for the inventor to monopolize it; the technology that can be monopolized is, by definition, not general enough. The inventor holds the technology itself, but that is the first to depreciate in the entire value chain.

**Second, capital intensity and return period are misaligned.** The invention phase burns money for twenty years, while the return period is in the decades after the application takes off. During this time gap, the inventor's negotiating position is exhausted along with the cash—when Fust came knocking, Gutenberg had nothing to pledge but the workshop itself. The time gap kills the inventor, and it has nothing to do with character.

**Third, and most fundamentally: technology only provides possibilities, while value comes from the energy difference.** The printing press determines what can be disseminated, but what is worth disseminating is determined by the pent-up energy in the old order. This was the highest energy line in Europe at the time. Gutenberg knew about alloy ratios, but Luther knew what lay beneath the indulgences—these two kinds of knowledge rarely reside in the same person.

## V. For the Age of Compute: Are You Gutenberg, Fust, or Luther?

Shift the lens to today. In 2017, eight Google researchers published the paper that introduced the Transformer—and, according to reports, all eight had left Google within a few years. The organization that invented this round of general-purpose technology did not get the first fruits. The first chapter of history has already rhymed.

But analogy discipline requires honest annotation of the differences: today's model labs have all read Gutenberg's story, they are desperately vertically integrating to be Gutenberg, Fust, and Luther at the same time; patents, scale, and data form the moat that Gutenberg never had; and capital markets are willing to bleed losses for a decade—Gutenberg had only one Fust, OpenAI's Fusts are in line. So the invention layer may not go bankrupt. But the majority of the value will still flow to the reorganizers, for the same reason as five centuries ago: reorganization requires specific knowledge of a specific old order—while the number of old orders far exceeds the number of model companies. Model companies can eat the fattest cracks, but not the whole map.

Four actionable self-check actions:

1. **Recognize your layer.** Inventor, capital and operational, or reorganizer. The returns and ways to die are entirely different. The most dangerous is not choosing the wrong layer, but pricing yourself as if you are in another layer when you are in one. Gutenberg's tragedy was not that he was an inventor but that he only realized his negotiating position when Fust came. If you are in the invention layer, ask yourself before the cash runs out: Who is my Fust, and what do I have left when he turns his back on me?
2. **Find your indulgences.** Scan your industry: which cash cow business is based on users "having no choice but to endure"? The places where businesses feel most entitled to charge and users are angriest yet least willing to speak are the fault lines with the greatest potential energy. Note: the sign of a fault line is not user complaints—it is when users no longer complain because they believe there is no other possibility.
3. **Do a format test.** Take AI out of your product, and if the remaining thing is the same as it was three years ago, you are printing Latin folios with a faster horse. Luther's criterion is: **The native format of the new medium should not be possible in the old medium.** An eight-page German pamphlet was not a feasible product in the hand-copying era, just as a service priced by results was not a feasible business in a time when it was priced by hours. Does your product make sense before GPT? If it does, be wary.
4. **Be wary of the Trithemius moment.** When you find yourself using AI to write PowerPoint presentations to argue that your business will not be disrupted by AI—when the scribe's manuscript has already been sent to the printing press. Defense at this point is already a surrender, only the timing differs.

In 1837, a bronze statue of Gutenberg was erected in the square of Mainz. No one knows whether the face on the statue is his—he left no portrait. It had been three hundred and eighty-two years since his failed lawsuit.
